Repair or Replace? A Guide to Judging Bike Part Repair vs. Replacement
A Dilemma Every Cyclist Faces
After riding for a certain amount of time, part wear and failure are inevitable. When faced with any part that needs attention, the most common question is: “Can this be fixed and still be usable? Or should I just replace it?”
There’s no one-size-fits-all answer, but we can establish a decision-making framework to help you make the most economically sound choice every time you encounter this dilemma.
Three Core Factors to Consider
1. Safety
This is the top priority, bar none. For any part involving safety, if there’s any doubt, replace it. Don’t gamble with luck.
Situations requiring immediate replacement:
- Frame cracks or severe dents (especially carbon fiber frames)
- Any signs of deformation or cracks on the fork
- Rim brake track worn below the wear indicator line
- Disc brake rotor thickness below the minimum limit
- More than two broken spokes
- Damaged quick-release skewers or thru-axles
- Cracks on the stem
If these parts fail while riding, the consequences can be catastrophic. The risk of repairing far outweighs the cost of replacement.
2. Economics
When safety isn’t the primary concern, we need to compare the cost-effectiveness of repairing versus replacing.
Calculation formula:
Total cost of repair = Repair cost + Risk of expected lifespan after repair
Total cost of replacement = New part cost + Installation labor - Value of longer service life
Generally speaking, when the repair cost exceeds 50-60% of the price of a new part, replacement is usually the better choice. This is because a repaired part typically won’t last as long as a brand-new one, and it may need servicing again soon.
3. Chain Reaction Effects
Bike parts interact closely with one another. Continuing to use a worn part can accelerate the wear of other components.
The most typical example is the relationship between the chain and cassette: a stretched chain accelerates wear on the cassette sprockets. If you replace the chain promptly (around NT$300-800), the cassette can keep working. But if you put it off, you may eventually need to replace the cassette (NT$1,500-5,000) and even the chainrings (NT$2,000-8,000) together.

Chain
Inspection criteria: Measure with a chain wear indicator
- Elongation < 0.5%: Normal use, lubricate regularly
- Elongation 0.5-0.75%: Recommended replacement; replacing at this point protects the cassette
- Elongation > 0.75%: Must replace; the cassette may also need to be inspected
- Elongation > 1.0%: Both the chain and cassette may need replacement
Recommendation: The chain is a consumable item and relatively inexpensive. Replacing it at 0.5-0.75% elongation is the most economical approach.
Brake Pads / Brake Shoes
Rim brake pads (caliper brakes):
- Grooves still clearly visible: Continue using
- Grooves nearly worn away: Prepare to replace
- Grooves completely gone or pad surface hardened: Replace immediately
Disc brake pads:
- Thickness > 1.5mm: Normal use
- Thickness 1.0-1.5mm: Prepare to replace
- Thickness < 1.0mm: Replace immediately, otherwise the rotor may be damaged
Recommendation: Brake-related parts are safety-critical—don’t skimp on this expense. A set of brake pads costs a few hundred dollars, and a set of disc pads is only a few hundred as well, but the cost of brake failure is immeasurable.
Tires
Conditions for continued use:
- Tread pattern still has sufficient depth
- No obvious cuts or exposed cords
- No bulges or cracking on the sidewall
Situations requiring replacement:
- Tread worn down to the wear indicator or flat spots appearing
- Visible cracks or bulges on the sidewall
- Frequent flats (may indicate internal structural damage)
- Used beyond 5,000-8,000 km (varies by tire grade)
Recommendation: The rear tire typically wears faster than the front. Some people move the front tire to the rear to extend overall lifespan, but the front tire is critical for steering safety—it’s recommended to always keep the better-conditioned tire on the front.
Derailleurs
Repairable situations:
- Shifting is rough but the pulleys and parallelogram are fine → Usually just needs readjustment or new cables
- Slight bending → Can be straightened with a derailleur alignment tool
Situations requiring replacement:
- Rear derailleur hanger broken or severely bent
- Parallelogram joints severely loose
- Pulley wheels heavily worn
- Spring has lost tension
Recommendation: The rear derailleur hanger is designed as a sacrificial protective part. When it breaks, you only need to replace the hanger (NT$200-500), not the entire derailleur. It’s recommended to carry a spare hanger with you.
Wheelsets
Repairable situations:
- Slight wobble → Retrue the wheel and adjust tension (NT$300-500)
- Single broken spoke → Replace the single spoke (NT$100-200)
- Damaged hub bearings → Replace the bearings (NT$200-1,000)
Situations requiring replacement:
- Rim brake track worn through (aluminum rims)
- Cracks or delamination on carbon rims
- Multiple broken spokes (3 or more—recommend retruing or replacing)
- Bent hub axle
Recommendation: The economic threshold for wheelset repair is approximately 40% of the price of a new wheelset. If repair costs exceed this threshold, consider upgrading to a new set of wheels.
Frames
Aluminum frames:
- Dent but no crack: Can continue using, but keep monitoring
- Crack present: Must replace; aluminum cannot be effectively welded/patched
- After a severe impact: Even if it looks normal externally, internal structure may be compromised—professional inspection is recommended
Carbon fiber frames:
- Surface paint scratches: No structural impact, can continue using
- Whitening or cracks in the carbon: Needs professional inspection; may be repairable (NT$3,000-15,000)
- Severe impact or breakage: Replacement is generally recommended
Steel frames:
- Minor dents: Usually don’t affect structural strength
- Rust: Surface rust can be treated, but if rust has penetrated the tube wall, replacement is needed
- Bends: A professional frame builder can straighten them; cost depends on severity
Regular Maintenance: Prevention Over Cure
Rather than worrying about repair vs. replace when a part fails, it’s better to establish a habit of regular maintenance:
