Drivetrain Wear Assessment: When to Replace the Chain, Cassette, and Chainrings?

The Chain Is the Sacrifice, the Cassette Is the Victim

In a bicycle’s drivetrain, the chain, cassette (cassette sprockets), and chainrings are three components that affect one another. The relationship between them is: the chain wears out fastest, and a worn chain accelerates the wear of the cassette and chainrings.

The Wear Logic of the Drivetrain

  1. The chain’s pins and rollers wear → the chain “stretches”
  2. The stretched chain can no longer mesh perfectly with the cassette teeth → the cassette teeth get “pulled” out of shape
  3. The deformed cassette can no longer work with a new chain → skipping gears
  4. At the same time, the chainring teeth also get pulled out of shape

Judging Chain Wear

Using a chain checker is the most accurate method:

Speed Count Replacement Point What Happens If You Delay
12-speed 0.5% wear Cassette wears faster
11-speed 0.5-0.75% Cassette may need replacing too
10-speed and below 0.75% Cassette must be replaced past 1.0%

Alternative method without a chain checker:

  1. Align a ruler with one pin of the chain
  2. Count 24 pins (a full 12 inches)
  3. The 24th pin should sit exactly at the 12-inch mark
  4. If the deviation exceeds 1/16 inch (about 1.6mm) → it’s time to replace

Judging Cassette Wear

Unlike the chain, the cassette cannot be measured with a gauge; it relies mainly on visual inspection and riding feel:

Visual inspection:

  • Normal teeth: tooth profile is symmetrical, like an isosceles triangle
  • Worn teeth: tooth profile becomes an asymmetrical “shark fin,” with one side pointed and the other curved

Riding feel:

  • After installing a new chain, skipping occurs on certain teeth → the cassette needs replacing
  • Usually the most frequently used teeth (e.g., 15T, 17T) wear out first

Judging Chainring Wear

Chainrings typically last 2-3 times longer than the cassette. How to tell:

  • Tooth profile becomes clearly hook-shaped
  • The chain skips on the chainring after installing a new chain
  • Visible wear marks on the tooth faces

Replacement Strategy

Do the math:

  • Replacing the chain regularly (every 4,000 km) × 3 times = NT$1,500-6,000
  • Avoiding an early cassette replacement = saving NT$3,000-8,000

Conclusion: Replacing the chain diligently is the most cost-effective drivetrain maintenance strategy.

Replacement Tips

  • When installing a new chain, shifting may be slightly rough for the first few rides; this is normal (the new chain needs to “bed in”)
  • If the frequently used teeth on the cassette are worn but the rest are fine, you can replace only the cassette without replacing the chainrings
  • It’s recommended to record the installation date and mileage of each chain for easy tracking

The chain, cassette, and chainrings are a team. Take care of the team’s most fragile member (the chain), and the whole team will run longer.
