It is designed as a “sacrificial part” — when the rear derailleur takes an impact, the hanger is meant to bend or break first, protecting the far more expensive frame and derailleur.

Common Causes of a Bent Hanger

  • Side impacts or the bike falling over: the most common cause
  • Bumps during transport: when boxing the frame or mounting it on a roof rack
  • Chain caught in the wheel: the chain drops when shifting into the largest cog
  • Branches or obstacles catching the derailleur: during off-road riding
  • Improper installation: derailleur mounting bolt too tight or too loose

How to Tell If Your Hanger Is Bent

Visual Inspection

Looking from behind the bike:

  1. The rear derailleur’s jockey wheels should be perfectly parallel to the cassette
  2. If the rear derailleur is tilted inward (toward the wheel) or outward as a whole, the hanger may be bent
  3. Check whether the distance between the rear derailleur and each cog is consistent

Precise Measurement

Using a derailleur alignment gauge (such as the Park Tool DAG-2.2) is the only way to determine the problem precisely:

  1. Remove the rear derailleur
  2. Thread the alignment gauge into the derailleur mounting hole on the hanger
  3. The gauge’s indicator arm extends out next to the rim
  4. Measure the distance between the indicator arm and the rim at the 12, 3, 6, and 9 o’clock positions
  5. The distances at all four positions should be equal (within a tolerance of ±1mm)

Preparation

  3. Rotate the tool to the 3 o’clock position (directly behind the non-drivetrain side)
  4. Measure the distance
  5. If the two distances differ:
    • Closer at the 9 o’clock position → the hanger is bent inward and needs to be pulled outward
    • Closer at the 3 o’clock position → the hanger is bent outward and needs to be pulled inward
  6. Using the gauge’s long lever arm, apply force gently and slowly to adjust
  7. Re-measure and repeat until the distances on both sides are equal

Phase Two: Eliminating Up-Down Deviation

  1. Point the indicator arm toward the 12 o’clock position
  2. Measure the distance
  3. Rotate to the 6 o’clock position
  4. Measure the distance
  5. Adjust the same way as above

Phase Three: Overall Fine-Tuning

  1. Re-measure at all four positions
  2. Confirm the deviation is within ±1mm
  3. By the strictest standard, all four positions should be exactly equal

Learning to Feel How Much Force to Apply

This is the part of the alignment process that requires the most experience:

  • Apply small increments of force each time: it’s better to make more small adjustments than to apply too much force at once
  • Feel the metal’s feedback: an aluminum alloy hanger will give a slight “yielding” feeling as it bends
  • Watch for fatigue cracks: if the same spot has already been bent back and forth several times, the metal will fatigue — replacement is recommended
  • Listen for sound: normal adjustment should be a silent, slow deformation; if you hear a “crack,” a fracture may have already formed

When Should You Skip Alignment and Replace the Hanger Instead?

Replacing the hanger outright is recommended in the following situations:

  • Bend angle exceeds 15 degrees: an aluminum alloy that has been bent this far cannot regain its original strength
  • It has already been aligned 2–3 times before: accumulated metal fatigue means a high risk of fracture
  • There are visible cracks on the surface: don’t take the risk even if they look small
  • Damaged threads: if the threads in the derailleur mounting hole are already worn, alignment won’t help
  • Unknown material: some carbon fiber frames use carbon fiber hangers, and these should never be bent for alignment

The Importance of a Spare Hanger

Every serious rider should keep a spare hanger on hand, either while riding or at home:

  • Hanger specifications vary by frame — there is no universal standard
  • Hangers for less common frames may take weeks to arrive
  • It’s recommended to buy 1–2 spares when you buy the bike
  • Always bring one on long-distance trips

Shifting Adjustments After Alignment Is Complete

After the hanger has been aligned, the shifting usually needs to be fine-tuned again:

  1. Reinstall the rear derailleur and tighten it to the specified torque (typically 8–10 Nm)
  2. Check the limit screws (H-limit and L-limit)
  3. Adjust the B-tension screw (the gap between the jockey wheel and the cassette)
  4. Fine-tune the cable tension
  5. Test shifting back and forth across all gear combinations

Additional Advantage of Electronic Shifting Systems (Di2/AXS):

Electronic shifting can use its micro-adjustment function to compensate for slight hanger misalignment, but this is only a stopgap measure. Even with electronic shifting, hanger alignment remains the foundation for ensuring optimal performance.

Preventive Measures

  • When parking your bike, rest it against a wall on the drivetrain side (or hang it upside down on a wall rack)
  • Remove the rear derailleur or use a protective guard during transport
  • Consider using a rear derailleur guard for off-road riding
  • Regularly check that the hanger bolts are properly tightened
