Pacing Is a Problem of Allocating Limited Resources
Race pacing is essentially an optimization problem of “allocating a limited physiological budget (glycogen, W’, tolerable effort) across the entire race.” Misallocation—especially starting too fast—is the most common and most costly performance killer among amateur athletes: exceeding sustainable intensity early depletes W’/glycogen prematurely, accumulates H+ and body heat, and leads to a cliff-like collapse in the latter half, with total time far worse than an even pace would have produced.
Three Types of Splits

Evidence suggests: for most steady-state endurance events (e.g., marathon, long-distance time trial), even to slightly negative splitting generally produces the best overall time; deliberate early conservatism with late release avoids excessive early depletion and allows the “central governor” (see the article on central fatigue) to release reserves at the end once it confirms the remaining distance is safe.
Event Characteristics Determine Optimal Pacing
- Flat, windless, steady-state (marathon, flat TT): Near-even/slightly negative splitting is most economical and fastest.
- Rolling terrain/climbing races: Pace by “sustainable metabolic load” rather than “fixed speed”—slightly higher power on climbs (but staying within threshold/W’ budget), recovering on descents and flats, is more economical than rigidly holding an even speed (power-based pacing beats speed-based pacing).
- Headwind/tailwind sections: Pace by effort (power/heart rate) rather than speed; don’t force speed into a headwind.
- Heat: Core temperature feedforward will downregulate muscle recruitment early (see the article on heat adaptation), requiring a more conservative start and stronger cooling/hydration; otherwise, a positive-split collapse is almost inevitable.

The Physiological and Psychological Traps of Starting Too Fast
- Physiological: At the start, adrenaline is high, effort feels easy, and muscles feel fresh—it’s extremely easy to overspeed without realizing it, tapping into W’ and glycogen early, accelerating acidification and heat buildup, and setting the stage for a late-race collapse.
- Psychological: Starting-line excitement, crowd energy, and fear of “being passed.” The countermeasure is to bind yourself beforehand with process goals and performance goals (power/pacing upper limits) (see the article on goal setting); early on, “deliberately feeling too slow” is often exactly right.
Planning and Execution
- Pre-plan segment targets based on your individual threshold/critical power and the course profile (including climb power, aid stations, W’ expenditure checkpoints).
- Use objective instruments (power/pacing/heart rate) to control speed, strictly adhering to upper limits early and resisting the temptation of feeling easy.
- Reserve a “loss-of-control script”: for weather, cramping, or falling behind, switch to controllable process goals to avoid a mental collapse dragging down your pacing.
- Rehearse target pacing and the feel of late-race acceleration in training and simulation races to build execution muscle memory.
The Brain Rewards the Smart
The central governor model explains why “clear segment and finish-line information” lets you dare to release in the final stretch: the brain only eases the recruitment brake once it confirms resources are safe (see the article on central fatigue). Pacing strategy is, to some degree, “negotiating with your governor”—give it clear information and a conservative opening, and it will return a finishing kick before the line.
A race isn’t about who starts the hardest; it’s about who allocates the limited fuel most intelligently. If you feel early on that “this might be too slow,” that’s often just right—save a little for the late release. The most expensive impulse on the starting line is charging out with the adrenaline.
